The owner of an aluminium window company told us he knew exactly who his competitors were. He named three, all from his town, all with an office and a showroom. We looked at the search results and five other companies turned up ranking on page one for his main terms. Three of them had no physical location in the town. One was a construction firm that had added windows as a side service.
Online competition rarely matches what you see on the street. That is exactly why the analysis is done with data rather than from memory.
Why competitor analysis saves money
Every marketing decision is a bet. Analysis reduces uncertainty by showing what already works in your sector and where the gaps are.
Three concrete benefits. You save budget on tests someone has already run. You find terms and topics nobody has covered well. And you see the realistic ceiling: if the leader has three hundred referring domains and you have eleven, you know first position is not a six-month goal.
The Bulgarian phrase for competitor analysis gets around 30 searches a month, but the real need is far wider. Most companies do this analysis once, when the site is built, and never again.
Who counts as a competitor online
There are three types and all three matter.
Direct competitors: they sell the same thing to the same audience. You already know them.
Competitors in the results: they rank for the terms you need, even if they sell something else. This includes directories, forums, media and information sites. If the first five results for your term are articles rather than companies, that is valuable information about the intent behind the query.
Competitors for attention: they fight for the same customer budget with a different solution to the same problem.
What data to collect
Build a table with five to seven competitors and the following columns. More than seven is wasted effort on a first pass.

Do not try to collect everything at once. The first version of the table takes half a day and already gives direction.

Tools and what they cost
Google is free and underrated. A site:domain.bg search shows the scale of indexed content. Searching your main terms in incognito mode shows the real picture without personalisation.
Meta Ad Library and the Google Ads Transparency Center are free and show which ads are running right now, with creatives and copy. This is the fastest way to learn which offers a competitor decided to scale.
Search Console gives you your own data, which is the basis for any comparison. Without it the analysis floats in the air.
Paid keyword and backlink tools cost roughly 90 to 200 euro a month. For a one-off analysis a trial period of one of them is enough. For continuous monitoring they are worth it only if someone in the company actually opens them weekly.
Turning data into decisions
Collected numbers are not a result. The result is three or four decisions that change the next quarter.
Content gap
Pull the terms competitors rank for where you have no page. Sort by volume and by proximity to a purchase. The top five are a content plan for the next two months. Usually whole topics surface that nobody thought about, for example warranty terms or comparisons between materials.
Offer gap
If every competitor promises fast delivery and nobody talks about no-questions returns, there is room. If everyone gives a five-year warranty and you give two, that is a cause of lost deals with nothing to do with marketing.
Technical advantage

Channel gap
If every competitor is in Google Ads and nobody is on TikTok or LinkedIn, cost per result there is usually several times lower. The reverse is also true: if nobody has been in a channel for years, there is probably a reason.
Monitoring competitors continuously
A one-off analysis goes stale in three months. Continuous monitoring takes about an hour a month.
Subscribe to their newsletters and follow their social profiles from a separate account. Set up Google alerts for the company name and their branded products. Check the ad libraries once a month. Log price and offer changes in one dated file.
The most useful monitoring is on their reviews. A competitor's poor ratings are a free list of the problems your offer should solve, written in customers' own words.
Mistakes most companies make
Copying instead of analysing. If you repeat the leader's offer, you give the customer a reason to choose the original.
Focusing on the wrong competitor. A company with twenty times your budget is not a benchmark, it is a different kind of business. Compare yourself with the one that is one step ahead of you.
Analysis without action. A forty-row table nobody opens again is expensive entertainment.
Ignoring the offline part. If a competitor answers the phone in ten seconds and yours rings for two minutes, no amount of SEO compensates.
Doing it once. Markets move, especially in advertising where offers change monthly.
What to do with the findings
Choose at most four actions and schedule them with dates. The typical set after a first analysis looks like this: three new pages for terms competitors cover and you do not. A change to the main message on the home page if everyone says the same thing. A test of a channel nobody is active in. A technical task on speed or structure.

A full analysis once every six months is enough for most businesses. A quick check of ads and offers once a month takes about an hour. More frequent work makes sense only in seasonal businesses and in highly competitive niches such as electronics and travel.
Can I do it without paid tools
The main part, yes. Google in incognito mode, the site: operator, the Meta and Google ad libraries, PageSpeed Insights and your own Search Console cover roughly seventy per cent of the useful information. Paid tools mainly add backlink data and better traffic estimates.
How do I find out a competitor's traffic
You will not get an exact number. Paid tools give estimates with a wide margin of error, especially for small Bulgarian sites. The more reliable approach is comparison: how many pages they have, how many terms they rank for on page one, how many domains link to them. Those figures are verifiable and enough for a decision.
Is it worth watching a much larger competitor
For ideas yes, for comparison no. A large company shows you where the market is heading and which formats work. But its tactics often rely on budget and recognition you do not have. Your practical benchmarks are companies of similar size doing slightly better than you.
What if a competitor has a far stronger site
